Milan have started the season with two friendlies and a single design: three defenders, two wing-backs covering the whole flank, two attacking midfielders inside the pitch, one striker. Rúben Amorim did not arrive in Milan to propose a formation, but to install a structure, and the difference between those two things is all you need in order to read the coming months.

What we have seen so far
On 25 July in Glasgow, the first outing of the season, Milan drew 2-2 with Celtic starting Torriani in goal, Tomori, Gabbia and Pavlović in front of him, Athekame and Bartesaghi on the flanks, Ricci and Comotto in the middle, Ossola and Loftus-Cheek behind Kostić. Three defenders, two wing-backs, two central midfielders, two attacking midfielders, one striker.
On 5 August, in the friendly derby in Perth, the structure stayed the same and the match finished 1-1: Dimarco put Inter ahead on 52 minutes, Nkunku equalised from the penalty spot on 84.
These are pre-season friendlies, and they should be taken for what they are: they tell you which design the coach is teaching, not how ready the team is. Milan open the league season away at Torino, in a first round scheduled between 22 and 24 August.
What it actually looks like
On paper the 3-4-2-1 looks like a back three with two creators. On the pitch it is something else, because the number of players in each line changes depending on who has the ball.
Without the ball the team drops into five at the back and four ahead of the defensive line: the wide players return alongside the three centre-backs and the flank is closed by two men. With the ball the two wing-backs push up until they are wingers, the three centre-backs stay back to build, and the attacking structure becomes three behind, two in the middle and five in front.
It is the same principle behind the fashion for inverted full-backs in back fours, reached from the opposite direction: instead of turning a full-back into a midfielder, you keep an extra defender and ask the wide player to run the whole flank.
The two behind the striker are the heart of it
The part that decides whether this shape produces football or only possession is the pair of attacking midfielders.
They are not wingers and they are not central midfielders: they live in the half spaces, those strips of grass between the opposition centre-back and full-back. It is the single most awkward zone to defend, because whoever occupies it does not clearly belong to anyone: the centre-back cannot step out without opening a gap, the full-back cannot tuck in without leaving the wing-back arriving at speed on the outside.
When the mechanism works, every action grows out of that unanswered question. When it does not, the two attacking midfielders end up squeezed onto the same line as the striker and the team attacks with three isolated players against five defenders.
The bill is paid in midfield
Every structure carries a debt, and in this one the debt sits in the middle.
With only two central midfielders and the wing-backs pushed high, the zone in front of the three defenders is held by two players. If the opponent wins the ball there, they are instantly in an even numbers situation facing goal, because the wing-backs are far away and the attacking midfielders are still recovering. That is why in this system the counter press immediately after losing possession is not a matter of aggression: it is a structural necessity.
The second debt is different in nature and concerns the three centre-backs. In a back three one of the defenders has to be able to step forward onto the striker who drops, following him twenty metres if needed, and in doing so he leaves a line of two behind him. That quality is not evenly distributed among centre-backs, and in Serie A it shows up quickly.
Why it does not change
Amorim’s most debated trait is his loyalty to this shape. His coaching career began at Casa Pia in 2018, went through Braga and took form at Sporting, where he won two Portuguese titles, in 2020-21 and 2023-24, before two years at Manchester United that included the 2025 Europa League final lost to Tottenham.
The argument in favour of rigidity is simple: teams that repeat the same movements execute them faster, and speed of execution is worth more than surprise. The argument against is equally simple: a shape that does not adapt hands the opponent half of their preparation work.
The working truth sits in between, and it has more to do with players than with ideas. A rigid system functions if the squad contains the profiles that system demands, starting with the two wing-backs. A wide player who can only attack forces the team to defend with nine; one who can only defend forces it to attack with nine.
What changes when you bring it to Serie A
There is a contextual detail that makes this case more interesting than usual. Serie A 2026-27 is a league with nine changes on the bench compared with last season, four coaches making their absolute debut in the division and eleven of the twenty under the age of fifty. It is also a league where the back three is anything but rare.
That produces a specific effect: many matches become mirror games, where every player has a direct opposite and marking tends to become individual all over the pitch. In those games the 3-4-2-1 gains no numerical superiority anywhere, and the difference is made by duels and by the first movement that breaks the symmetry: an attacking midfielder dropping to receive, a centre-back carrying the ball forward, a wing-back attacking the space behind his direct opponent.
What to watch between now and September
Three indicators say more than any August result.
The first is the average height of the wing-backs: if they stay deep, the team attacks with seven and the system loses its reason to exist. The second is where the two attacking midfielders are when the ball reaches the flank: inside the pitch, or drifting wide to support. The third is the distance between the two central midfielders at the moment the ball is lost, because that is where you measure whether the system has a safety net or whether every turnover becomes a chance.
